QCMS – Quantum Cryptography Migration System

QCMS is Quantum B’s migration framework for organizations that need to move from classical cryptography toward quantum-resistant and quantum-cryptographic security without disrupting operational continuity. It provides a phased path from immediate deployment to long-term strategic transformation.

The challenge

Most organizations cannot replace cryptographic infrastructure all at once. Their environments are complex, interconnected, and tied to operational requirements that do not allow for abrupt change. As quantum and AI risks grow, the real challenge is therefore not only to adopt new security technologies, but to do so through a staged migration that preserves continuity, manages risk, and aligns immediate protection with long-term transformation.

The QCMS model

QCMS model diagram

QCMS follows a phased migration path designed to let organizations strengthen security progressively rather than through disruptive replacement. It begins with the deployment of pQKD devices, which act both as QKD emulators and as a true source of quantum entropy. The next step is the configuration and integration of the appropriate encryption hardware and software around this foundation, followed by testing to validate security, performance, and operational fit. Where higher levels of assurance are required, the architecture can then be upgraded from pQKD to full QKD. Finally, the original pQKD layer can remain in place as a backup mechanism, adding resilience and supporting business continuity within the new quantum-secure environment.

Migration steps

The QCMS approach is constructed around a five-phase migration principle:

  1. Installation of pQKD devices serving as QKD emulators and as a true source of quantum entropy.
  2. Configuration and setup of encryption hardware and/or software solutions.
  3. Testing the system for efficacy and performance.
  4. Upgrading pQKD to full-fledged QKD.
  5. Transforming the initial pQKD deployment into a backup solution for enhanced resilience.

The diagram below summarizes how these phases fit together—from initial deployment through validation and optional upgrades.

What clients gain

QCMS gives clients a practical way to move toward quantum-secure communications with lower transition risk and without destabilizing existing operations. By adopting a phased model, organizations gain better control over budgets and implementation timing, can achieve meaningful protection earlier, and avoid the cost and disruption of a one-step transformation. At the same time, QCMS provides a clear roadmap toward higher-assurance quantum cryptography, allowing security investments made today to support a stronger and more advanced target architecture over time.

Who it is for

QCMS is designed for organizations that operate systems with high security requirements, long investment cycles, and limited tolerance for disruption. This includes operators of critical infrastructure, long-life industrial systems, digital identity back ends, and other secure communication environments where data in transit must remain protected over time. It is particularly relevant wherever security architecture must evolve gradually, without interrupting essential operations, while still providing a credible path toward quantum-resistant and quantum-cryptographic protection.
